What an ERP assessment covers

The assessment looks at the processes that run on your ERP, not at the software in isolation. A platform can be sound while the way work moves through it is the real constraint, and the reverse is also true. The only way to tell the two apart is to measure the process.

  • The end-to-end processes the ERP supports, such as order-to-cash, procure-to-pay, inventory and fulfillment, and the financial close, with their triggers, outcomes, people, systems and handoffs.
  • The workarounds around it: spreadsheets, manual re-entry, side systems and approvals that exist because the ERP does not do something the process needs.
  • The integration surface between the ERP and the other systems it has to exchange data with.
  • What it costs to run today: hours consumed, troubleshooting and support, licenses paid for versus used, and opportunities missed.

Do we need a new ERP, or a better process?

Often the process. Quantify the delta between how the process runs and how it should run before choosing a platform. If the delta is small, a new system will not pay back. If it is large, you will know exactly what a new system has to fix, which makes every vendor conversation sharper.

Replacing the ERP does not fix the process. A broken process moved onto a new platform is the same problem at a higher price. The platform is the vehicle; the improved process is the deliverable.

When an ERP assessment is the right first step

  • Before an ERP migration or replacement, so the new platform is chosen against a defined future state.
  • Ahead of a renewal. Many agreements auto-renew on a notice window well before term end, and that window, not the expiration date, is the real deadline.
  • After an implementation that did not deliver, to find out whether the cause was the platform or the process.
  • When growth is stalling on headcount, because every increment of volume needs another person to push work through the system.

Assessment versus implementation

An assessment answers whether to change and what to change. An implementation partner answers how to build it. They are different jobs, and separating them keeps the advice independent of what anyone earns on the build.
